Every buyer now receives advice to diversify supply. The advice is sound and the execution is where programmes break, because two factories building to the same drawing rarely produce the same lamp.

What actually has to match

The drawing is the least of it. Finish, shade material, cord and switch specification, packaging structure and the certification scope all have to match, and each of them has a tolerance.

Run a golden sample into both factories

The reference unit, signed and dated, is what both suppliers are measured against. Without it, every quality conversation becomes a comparison of two opinions, and the factory with the better photographs wins.

Split by model, not by percentage

Giving two factories the same model at fifty percent each maximises the risk of visible inconsistency. Assigning whole models to each factory, in a way the customer never sees side by side, keeps the assortment coherent and still removes the single-source dependency.

Budget for the learning curve

A new factory's first order takes longer, produces more samples and usually has one component that needs correction. Plan for it rather than discovering it in the middle of a season, and never launch a new source on a peak-season order.

Keep the second source warm

A qualified alternative that receives no orders for two years is no longer qualified. A small annual purchase keeps the relationship, the tooling and the certification current, and converts a contingency into a real option.
